The 3 mistakes
Bought the tool first. Automated a process nobody wrote down. Gave the AI no data, then blamed the AI.
Step 1: Discovery
Pick 1 process and write down how it really runs, who touches it, who decides.
Step 2: Connect the data
List every system the process lives in. Permissions first. The agent gets those and only those.
Step 3: One agent
Gated. Human approval before anything that sends, pays or deletes.
Step 4: Measure for 30 days
Response time, hours and cost including tokens, before and after. No scoreboard, no second agent.
Train the team
Team by team, 1 named owner each, and the productivity dip you say out loud on day 1.
